That was the recipe for success- Do what my forebears did, and you, too, can be successful.The problem is, as we transition into a world of uncertainty, we start to get system failure. Were seeing this vicious cycle where you put a business model out into the world and, all of a sudden, consumers dont like it- it fails. And then the boss comes in and says, Well, did you do what I told you to do? Did you follow the playbook?And then they start to do all the predictable things from the world of the known. They examine the data, they analyze, they try to understand what went wrong in their risk models. Then they put it back into the marketplace and, lo and behold, it fails again.Now someone more senior comes in, and all of a sudden, youre going towards a world where youre like Blockbuster video, defining your business model as, Were in thestorebusiness, elend t he DVD-to-home business.GeoffNo ones going to change their company overnight, but you do need to instill a different mindset. There were four key principles that we identified in the course of our research, two of which have to do with thinking differently.One is that at the heart of systemic change and getting rid of old playbooks is the notion that, in everything you do, focus on menschlich behavior. No matter how digital companies become, the most basic economic unit of analysis is still human behavior. And I dont just mean customers- it can be customers, employees, regulators, suppliers, or partners, but someone somewhere has to change their behavior in order for a performance curve to change.And the advanced version of that is understanding what is the accumulation of human behaviors that creates economic value for you? From the beginning of your value to the end, who are the human beings involved? And then say, If we look at the entire system, which one behavioral change would have disproportionate value for us?If we spent our time saying, What are the human behaviors were trying to drive?, and then focusing our resources on actually achieving that behavioral change, that would lead to a completely different way of doing business.The second think differently principle is about bringing a beginners mind,a well-known concept from Zen Buddhism.My favorite quote about that comes from D.T. Suzuki, and its something like, In the beginners mind, there are many possibilities. In the experts mind, there are few.One of the ways you increase efficiency is to find people who have been there, done that, or lived through that experience before, and have them bring their expertise to the table in order to make a decision. Although when you bring expertise to the table, you narrow the aperture in terms of possible solutions. But not if you bring a beginner to the table and say, Go try to do this.Imagine the average startup entrepreneur, the digital disrupter- when they come to a challenge, they dont say, Jeeze, how do I execute on this using my legacy business system? No, they say, How would I do this better? How would I better achieve the behavioral change that Im after?StevenRight. If you think differently, youve also got to be willing to act differently. The thing that professionals need to do the most is focus on minimum viable moves. We took that idea from the world of product design, which often starts with mindestens viable products, and extended it to almost any business decision that you can make How could you do something in a small manner that would help you learn about the human behaviors youre trying to cause?GeoffAnd you have to do it super quickly- just go out and try it.Steven Super quickly and super cheaply. Particularly if youre in that uncertain world, you want to figure out to what extent you can change the behavior that you need to change. Can you do it? How much will it cost? Youre going out and constantly testing, consistent ly making minimally viable moves.When I was atForbesmagazine, we wanted to corner the market on the CueCat, a device that allowed you to scan a barcode on a print advertising page, and it would take you to a webpage. We wanted to know if we could create more value for advertisers by creating more engagement, so we were going to be bold and send out a million CueCats to our subscribers. But the issue was the cost of the devices and mailing it to them- it was a good chunk of money.This was the year 2000, and the CueCat was a wired device. You had to use it while you were plugged in to your desktop computer, and as it turns out, people dont always read theirForbesmagazine sitting in front of their desktop. They like to read it, say, on a plane, or a train, or the subway.So it turned out our hypothesis was wrong- we couldnt change the behavior. But that doesnt mean that it wasnt worth testing- it just means we didnt need to send the CueCat to a million people.We could have sent it to ju st thirty,watched what they were doing, and figured it out.GeoffIt sounds like the opposite of the old world, which is all about analysis. Dont get rid of data completely, because youll still have some opportunities where its going to work. But these minimally viable moves are all about, Lets not spend time analyzing- lets just go try it.StevenExactly. And to clarify, when we say that the data is no good, we mean the historical, syndicated data that already exists. We want to create new data by going out and giving our customers something to respond to in the real world.So if the third principle is about making minimal viable moves, the fourth one is embracing impermanence. If you make a move today, you cant be so wedded to it that you wont be willing to blow it up later. The world is moving really fast, so that move is not likely to last forever.Its silly when people ask questions like, If I stay in this organization, where will I be in 15 years? Wed have to assume that we can pred ict the steps of an organizations evolution, and thats just no longer a relevant conversation. We have to be willing to embrace that we dont know what might happen, and therefore, we should be more focused on the things that are working today, and what we can learn about the future.What advice would you give to people who want to apply some of these ideas?GeoffThe first thing to do, especially if youre in a position of authority, is to ask different, better questions. Dont ask about the return on investment,ask about return on behavior.We should care about financials, but forecasts should be based on observable outcomes in the market. When, for example, have you heard anyone report: âIâm doing great. Iâve got lots of extra time and energy to do what I want?âWhat is Busyness, Really?To reduce busyness in our lives, we have to first understand what âbusynessâ is. Is it a set of behaviors? Is it an attitude? Or a perspective on life? Most people respond: âAll three.âFollow Ladders on Flipboard!Follow Laddersâ magazines on Flipboard covering Happiness, Productivity, Job Satisfaction, Neuroscience, and more!At a foundational level, busyness is the experience of feeling like we have more to do than we have time or energy â" that there is not much âspaceâ in our lives. We are running from one task or meeting to another, often repeatedly throughout the day. Or sometimes, the sense of busyness comes from multitasking â" trying to do more than one thing at once. Largely, busyness involv es a sense of the needing to rush, to do tasks quickly.Busyness seems primarily to be an internal experience (we âfeelâ busy), but busyness also involves behaviors. Busy people can be observed to: have poor eye contact; not listen well; seem somewhat scattered, sometimes disorganized; appear to be rushing through tasks (and making careless errors); forget things (objects, appointments); interact in a âshortâ irritable way; and maybe most commonly, complain about how busy they are.What Drives Our Busyness?Multiple factors create busyness in our lives â" and these influences vary across seasons in our lives and they differ from person to person. A brief list of âbusyness creatorsâ include: Multiple responsibilities. Our responsibilities at work. Being married or in a committed relationship. Being a parent. Owning a home. Changes in circumstances. You are stuck in traffic, and running late for a meeting. The school calls and tells you that your child is sick. The printer is broken. A client shows up to meet unannounced. The desire to feel needed. Feeling anxious about how others perceive our skills and abilities. Equating âgetting things doneâ with personal value. Personal habits (and upbringing). Being raised in a family where, if you didnât look busy, you were given a task to do. Trying to be efficient. Not wanting to waste any valuable time, so we âpackâ the day end to end, without any space between meetings, calls or tasks to be completed. There are other factors that lead to our busy lives, but these provide a starting point.The Overlooked Factor: Our Personal LivesThe primary focus of our work at Appreciation at Work is to âmake work relationships work.â Thus, most of our resources and information deal with work-based issues. Busyness, however, is a different animal.We can clearly address the issues that contribute to busyness at work, and these factors are important. But they are also rather obvious â" prioritize, clarify roles and responsibilities, delegate, set boundaries, learn to say ânoâ . . .The most commonly overlooked component that is a HUGE factor (âthe elephant in the roomâ) is the busyness in our personal lives and how the frantic pace at which we live outside of work creates enormous stress for us at work.Think about your or your colleaguesâ lives. List the factors outside of work that sap available energy for work-related tasks: kidsâ sports involvement, recreational activities and tri ps on the weekends, moving to a new residence, someone in the family having a medical issue, getting a new puppy . . .Iâm the first one to call attention to leaders that employees are people and more than production units. And we all (hopefully) have a âlifeâ outside of work â" family, friends, and hobbies. But I think most of us tend to dismiss (or, at least, minimize) the impact the busyness of our lives outside of work has on our sense of busyness at work.Overcoming Busyness: The First StepThe first step that needs to be taken to become less busy is also the biggest hurdle we have to overcome. And this action is the point in the process where the most resistance and denial are faced: ownership of the problem.Busyness, to a large degree, is the natural result of choices we make. With a few exceptions, we create our own busyness. Most of us want to attribute our busyness to external factors: the demands at work, our boss, the kids, what the school expects parents to do. But, in reality, our experience of busyness is a result of our own doing (although the choices that got us here may have been made a long time ago).Let me offer a historical example as evidence. For those who are old enough to remember, what happened in almost everyoneâs lives in the weeks following 9/11 in 2001? . . . our lives slowed down. People chose to stay home in the evenings. Youth soccer practices were cancelled. A call to âreturn to what is importantâ (relationships) was everywhere.If we take an honest look at much of the busyness in our lives, many of the activities we choose to do are actually voluntary â" listening to podcasts while driving (or doing yardwork), going out to dinner and a concert, or taking the kids to a weekend sports tournament. And, I might add, many of these activities are driven by fear â" fear of missing out, fear that your kids will âget behindâ (so theyâre on a traveling soccer team at age 7), fear of not closing a deal (so we fly to see the customer versus doing a video-conference.)Combating Busyness: Can Anything Be Done?Some of our busyness is reality-based. We have tasks to complete for work. We need to take the kids to school. We need to make dinner, do the laundry, clean the house. But letâs start by looking at the optional tasks and evaluating those. Do we need to accept the responsibility of providing cookies for this monthâs class party? And, if we do, do the cookies have to be homemade, or worse, from the latest âhotâ cupcake place that is 35 minutes away? Sometimes (often?) the best answer is ânoâ or âI canâtâ â" although that chafes at our desire to be responsible (or appear to be responsible).Reminder: The First StepSo, letâs go back and start with the first step: ownership. Busyness is not something that âhappensâ to you. Busyness is almost always a result of choices made. Do an honest review of your life and ask: What is contributing to this sense of busyness in my life?The n ask: Who made the decisions that led to these commitments? The point: If I made the decisions to get me here, I can make decisions to get me out.And finally, ask (and answer): What can I do to reduce the busyness Iâm experiencing? (This, by the way, assumes you are ok with being âunbusyâ â" do you have any idea what would that look like in your life?) Like all life changes, start with one or two actions you can take right away, and work your path from there. Donât get overwhelmed and give up, saying to yourself, âI canât. Thereâs too much to overcome.â One small step can lead to a wonderful lifelong journey! Recently, I was privileged to speak to the leadership of the Centers for Disease Control in Atlanta. The overall topic was my book, The Vibrant Workplace, in which I address the top 10 obstacles to creating a culture of appreciation. But I narrowed my presentation to discuss three key issues: busyness, negativity, and difficult colleagues (which, I learned after choosing these issues, were the top problems the attendees wanted to learn about). Of the 1,500 employees, 350 HR executives and hiring managers, and 350 C-suite executives questioned, two-thirds of workers reported that their bosses lack fundamental skills, communication being chief among them.Performance and productivity of American workplacesTwo in five employees described their work environment as âchallenging.â The primary constituents that make up office frustration are lack of preparedness and promotion bias. Seventy-five percent of office employees reviewed in the Onepoll survey said that they were uncertain if their workplace gave them the sufficient training necessary to do their current job. More than 40% of HR managers and 47% of employees said that their firm went through a reorganization in the last five years, though only three in ten top managers reporting experiencing reorganization during this time frame. Daniel Johnson-KimStrangely enough, HR executives and hiring managers were found to be the least prepared during these adjustment periods. Sixty-nine percent of employees over the age of 51 were found to be more likely to feel unprepared or untrained during a reorganization compared to younger workers between the ages of 18 and 30. Employees that arenât properly briefed during company reorganization reported feeling, confused, v ulnerable and angry.âReorganization can be very unsettling and spark fear in a workforce. But, if handled correctly, it can also be an opportunity to ease employee concerns by showing executive foresight in the form of appropriate training programs objectively carried out by a trusted partner,â explained Niall McKinney, Global President, AVADO.Another commonly cited source of contention was unfair bias. Responses in Onepollâs recent study revealed that male employees were much more likely to be promoted during transition periods than female workers, even though the latter often got lumbered with extra responsibilities for the same position.
